Xu Chaojun: The topic I am talking to you about today is the Internet. First, I will talk about the path we have taken in the past in several aspects. How we slowly embarked on the road of entrepreneurship in the past and how we came up with pirates. Second, there are several aspects to rationally analyzing entrepreneurship. In the past, I started to build Internet communities in 1999. The first one was Chinaren, which was acquired by Sohu. Then I started working on a new product SohuQ at Sohu. Later, at the end of 2004, I accidentally saw an article on the Internet. Later, I followed the article and saw the word web2.0 and Friendster. Later, someone made a website and joined SNS. At that time, there was a website like this on Chinese SNS, which was dedicated to discussing this website, so I absorbed a lot of nutrients in it. . Later, someone asked me to start a business with 1 million US dollars. I learned to manage a product at Sohu and told me what it would look like and how to make it. I had no technical problems and I had led the product. However, I thought at the time that the market and users at Chinaren were not as good as before. Sohu doesn’t need this capability. As long as the product is on Sohu’s homepage, users will come. So I am very scared, how can I promote it with 1 million US dollars? I still need to find a place to study. At that time, I learned something from the United States, but it was not very successful. Later I learned something else, but it was not very successful either. What is success? What is failure? If the number of users does not increase, it means there is a problem with the users. This product cannot be promoted. Change it quickly. Don’t talk about advertising. You can guide 10,000 users to take a look. If the website does not increase, there is no reputation. , it means that there is no competition in the product. At that time, we resolutely explored new models because we thought that the products on the market were not good and useless. Even if we come here, we will leave in the future. Facebook, or group buying, at first glance, this product is very thin and has no functions. It is very impressive and simple. This product is very impactful, but many people criticize it. Facebook, many people criticize it, no, but we Later, I also made predictions. I made two predictions: Facebook will surpass MySpace, Facebook will surpass Google, and Facebook's market value will surpass Google. The first two have been fulfilled. We will wait and see for the third one. Why do you say this? I am in it, I know a lot of data, I know how good the product is, and I know why it is done. So when choosing a product to start a business today, you must choose a very thin product. Many people say Weibo, there is no future, etc., but I understand, because I spent a lot of time researching, and I dived for a long time, why is it successful? Just like the iPhone, I also ridiculed the first generation iPhone, what kind of product is it? ?In one sentence, this thing is easy to use except for making phone calls. iPhone3 is not very easy to use either. A few people use it. I use it around me and I also use it. I know iPhone4, so we must Understand why this thing exists? Because the product is simple and the positioning is clear. Comparing it with Nokia, I am not a mobile phone, I am a mobile Internet mobile phone.
Later, I became Facebook China Explorer (Renren), and it became more than 100 million users, making profits in all aspects. Later I went to Shanda and stayed there for a year. I saw again that Dai Zhikang held a conference in July and August last year. I was lucky enough to be invited to the conference, and I was particularly impressed at the time. On the left was Sina Weibo, on the right was Tencent Weibo, and Sohu. They were talking about mobile Internet. I went back and took a look, and there happened to be a Morgan Stanley report at the same time, talking about mobile. The Internet is the fifth generation of computers. I have a deep background, so I read it over and over again. It was the same article I saw back then, and I thought there was an opportunity. I originally thought that SNS would dominate the world. Later, through analysis, the arrival of mobile Internet. I personally have mobile Internet and e-commerce. So, I suggest that you see a computing revolution, or like the dinosaurs, the climate changes. , will die and the monkey will become a human. You must find what you are good at, so I choose this. I can only do community work, so I choose this.
I started a business at the beginning of this year, because starting a business is going very smoothly now, and I got money without writing a business plan.
Why start a business? The first reason, Yi Zhongtian, is to solve the poverty problem first. The second is to be kind to the family. The third is to pursue ideals. So when I was 30 years old, I almost solved the poverty problem. The first thing was to go to Sohu or something. This is just to make money, not to change the world. 90% of the time I want to make money, to improve myself and my family’s life first. Later, he solved the problems of survival and poverty, and had a particularly strong desire to realize his ideals. I started working in a community in 1999. Yi Zhongtian said that solving the poverty problem and realizing the ideal was the first reason for starting a business.
The second reason is that I did some calculations in the past. There is a concept in a book called Ten Thousand Little Things. Through hard work and study in a field, you can become an expert after ten thousand hours. It happened to be 1999. In 2001, I happened to have experienced 10,000 hours, and I felt that I might also have some expertise in the community, so this was my reason. Be the first to solve poverty, win the lottery or something, create a community or something, not 10,000 hours.
The third reason is that I can continue to make money, work part-time, and go to work, so why start a business? Starting a business is very hard, and I often work overtime. I used to often call Mr. Xu, but today I call him Mr. Liu. There is a saying in "Inception": Son, change How do I change my will when I'm on a plane? How do I change it when I have an idea? When I was dreaming, after listening to it, I really felt like this. In 1999, 90% of the time, I wanted to make money, and 10% of the time, this dream has not yet been solved. One day I will be very successful in running a business. I will make my own business website and many people will use it. This is "Inception" reason. I am sick, I want to cure the disease myself, and I want to start a business. How to change your mind? If you accidentally do it, you may be implanted with an idea that will affect your whole life. Why did I get admitted to Tsinghua University? It happened by chance. When I was in my second year of high school, I was studying mathematics, physics, and chemistry. I saw a bunch of Ph.D.s from Tsinghua University’s second campus wearing clothes on the cover. I was very excited. When I got back, I told my parents about getting admitted to Tsinghua University. The year has been crazy. In the end, my school ranking went from over 100 to the top three. It was done. This was a dream. So "Inception" also makes sense. Today's entrepreneurship solves the problem of poverty. It takes 10,000 hours to turn my ideas into reality. I want to solve it. This is my yesterday and today. This is why I started my business.
Don't start a business for the sake of starting a business, raise money for the sake of financing, manipulate others, and make money. This is a casual thing, and the real thing is starting a business. Silicon Valley companies in the United States are all about changing the world. That's what I am like today, I just want to change, nothing else. I started a business and could be a senior executive. After living that kind of life, I still like starting a business.
I think entrepreneurship is divided into several parts. The first is direction. Is your direction correct? The second is the team. The direction is correct. Can the team seize this opportunity? And then, can your team bring other opportunities into play? Kill your competitors and become number one or number two in the market. The third capital is because the threshold for starting a business today is very high. To start a business, you need to spend capital to establish the threshold. It is useless to build a castle. You must build your own moat so that you can become a profitable company. Otherwise, if everyone comes together, you That's it. So today we raised US$110 million or US$900 million. There is no other way. We have to spend money to build our own river wider and deeper. Capital is very important. The fourth rhythm, rhythm is very important, do the right thing at the right time.
The first direction question, in the community field, the first one is, why choose communities to do the Internet? The first one I think Lao Wang did before, all strata in China, the market crisis came out, I think the first China started to do it in 2003 , before 1.0, 2.0, China had hundreds of millions or hundreds of millions accessing the Internet every day. Before Sina Weibo, I was in the community, and I thought it was only 20 to 30 million. However, Sina Weibo may have expanded today, but it still has not been successful. Real success is something everyone should use. This is my first analysis.
The second one analyzes the development of the mobile Internet. It is full of vitality. In the past, communities did not have the Internet. The mobile Internet was used by soldiers and civilian workers. The mobile Internet has really developed and started to be used from the highest end. Today I see people getting iPhone4 , to promote the development of the mobile Internet, thank Apple, thank Google, they have promoted the development of the mobile Internet, without them, I believe it would have been a few years later.
Third, the development history of the entire community. The first community on the Internet was BBS, which felt a bit like a bar. BBS started to have BBS products on the first day of the Internet. There was a blog in the second year, and later MS and Facebook. So here, what should you choose to start a business? Don’t choose strangers. I heard a joke, why did everyone chat with strangers when Tencent QQ first came out? No. Chatting with acquaintances, then chatting with acquaintances, why? Some people have been chatting with acquaintances all their lives. Before QQ, but with QQ, you can taste what it is like to chat with strangers. But after the needs are met, after chatting with acquaintances, the needs are in the past 20 It hasn't happened in years, and now it is slowly becoming like this. Therefore, when starting a business, you need to meet basic needs, which are needed every day like air. Don’t choose something that is very new. It comes and goes quickly. When you are young, you will still have to spend time with your family, friends, and classmates in your future life. These are your basic daily needs. Therefore, Facebook will definitely surpass MySpace. So I’m here to say, why did blogs kill SNS? I was born at the wrong time, professional and thoughtful, including a group of people who insist on using blogs now, but what’s the problem with blogs? The first question is, I wrote a blog and no one Look, unless it's like Sina, it's recommended on the front page of the news, and the vast majority of people write blogs and no one reads them, there's no socialization, there's no connections behind them, they go there often, they're very high-end, or they just scroll through the pages frequently, or they tell you. I write a blog, and the readers of the blog just come and go without settling, so when it comes out, it is very fresh to everyone. Everyone knows that I change my status and upload photos. But look, there is a problem in China today. What is the problem? It’s all water. I caught a cold today. If it weren’t for reposting, it’s a mess. We have seen many things. I think their real needs are. I think this kind of blog The originality, this kind of interest, this kind of professionalism that today’s Internet needs, this is called wisdom. We have reached this point, but no one has really gathered the wisdom of the Chinese people. We have introduced the Internet as a place to fill water. I think the Internet should promote the development of productivity. Our Internet produces wisdom, and the middle power can produce command and nourish the following. Grassroots, fans, but in addition to the Internet, there are others, like Sina, there are thousands of them, and in other industries, I have a very deep research on coffee, a very deep research on photography, to If you don’t have people in BBS, or in traditional blogs, some people even spend money to register domain names. There are a group of people in MySpace. If I don’t do it, I will change it all back. Or we still have people on it abroad, but we often need Climb the wall, etc.
So I think this is my analysis of this. Blogs were born at the wrong time, so they were killed. It’s not that they were killed. They could have been very big, but their needs were covered up. Later, when Twitter came along, I was shocked again. Just a year after Facebook, it was very simple, thin, and very popular. Later, I analyzed why it was successful? In fact, this asymmetry actually includes symmetry. Asymmetry is equal to symmetry plus symmetry. Some fans follow Sina, and Sina follows them. So I think the asymmetric space is larger than the symmetric space and is inherently included. So I think he has developed a lot. I saw it on Sina Weibo today.
Is this the end? If the Weibo model can dominate the real world, there is no chance? I think if there is no promotion from BBS, there may be no blogs. BBS inspires people to have an ID on the Internet, and a virtual ID that corresponds to reality. Blog, do something online, I can have two thoughts, I can be a media center, or even do something? I can also let my friends know, and he can let go. But when I thought I could succeed, I found Twitter saying, thank you, you have done a good job with the ID and helped me cultivate it. So you see that SNS is growing very fast. Today, Weibo has 100 million users in one and a half years. We help it cultivate user habits. As soon as Apple came out, the demand for mobile Internet mobile phones no longer needed to be cultivated, but the mobile Internet took off.
So throughout China, I think you can discuss it through Weibo. I recently heard that relatives and friends in second- and third-tier cities in Guiyang are using Weibo. It is penetrating, and you can open a farm to steal food. Sina Weibo did it. One Tencent and one Sina can make the market very full. I am very grateful to these two companies. Sina and Tencent are educating the habits of all Chinese netizens. The elites here may be using them. I have been using them since 2003. I don’t understand the market, but I think real success should start from demand or awareness. Awareness is not over yet, it is better to start a business at this time. Mobile Internet, communities, etc. Everyone here is interested in communities, and we are doing everything. So the opportunity is great, do it now, I will do a little bit now, nothing needs education. I used to talk about avatars, I don’t have avatars, fill in your name, why fill in your name, I don’t know who you are, I don’t know where you live, I don’t know your phone number, explain to the user, when we did it in the past, It's up, no user asked, I don't have an avatar, how can I add an avatar, why do I need to fill in my name, no more. I think Chinese companies or practitioners have been promoting its development in the past. I think the highest peak of China's WEB, China's web2.0, has not succeeded, so I say the same thing. Everyone here has many opportunities, and the mobile Internet is also promoting its development.
Mobile phones can wake up users anytime and anywhere. If you buy a mobile phone, it will wake up your habits at any time. In the past, the time spent on computers was too short, and there were no computers in second- and third-tier cities. Using the mobile Internet will also promote his development. This is a great opportunity. It is very good for you to choose this direction. S I also want to enter this market. No matter how it was in the past, I think it may become even bigger in the future. How do you compete with Facebook in China and how do you compete with Weibo? I said that I will not compete with them. The better they develop. , I also develop better. Taobao is responsible for the entire e-commerce in China. Without Taobao, today's group buying would be useless. We don't have Alipay and don't know how to shop online. Many B2C websites today don't have this habit. If Taobao is better, you will be better. So I think we should look at this issue with a positive attitude.
The world does not need a second Facebook, because China has Facebook, and China does not need a second Weibo, because China has Weibo, but China needs a little bit, the first light blog. Let me tell you why. ?I also sent text messages on Diandian before I came. Facebook often asks you what are you thinking? Twitter often asks you what are you doing? Facebook often asks you where you are? Just like your girlfriends, what are you doing and what are you thinking about? , where are you. But Diandian, I think the most important thing is, what does Diandian do? It cares about what you really like and what we like. We who have risen to become national leaders like to play bridge, we old ladies in rural Sichuan like to play mahjong, my parents in Hubei like to play Landlords, and migrant workers on construction sites like to watch beautiful women. Everyone has a hobby. With the emergence of Dot.com, we really focus on what you like? We want to serve the things you like. If you are an expert, we release your expertise and then nourish our grassroots or ours. If I am also in need of Dot.com Nourishing gives me interest. For example, if I am interested in something, I will spend time learning about it and want to share it. Why does China need Diandian.com? It was very much needed in the 1980s and 1990s. It shows that China is interested in outdoor and military affairs. China’s Diandian.com is a light blog. We are a light blog. We will blog in the future and we will create a network. Vocabulary, light blog is too long, we call it light blog. We believe that light blog will create a vocabulary like Weibo.
So with SNS and Weibo in China, I think China still needs light blogging. When will light blogging appear? I think blogs, our light blogging is between Weibo and blogs. To put it bluntly, it is very simple. Blogs are I died an unjust death and let my blog be reborn. Today my blog has wings. It was originally a bird, but it has wings and soars in the sky. So Qingbo’s mission is to do this. We said that in the past, we called on the middle forces in China, who had ideas, hobbies, and expertise, but were hurt by blogs in the past. You have no fixed place to live. We played well on it, but were suddenly shut down. Now we are looking for a place to settle down. So I think this is our direction, and the direction must be analyzed. Like Mao Zedong’s analysis of Chinese revolutionaries, the classic conclusion was a very wrong conclusion at the time, but it is a very great conclusion now. The countryside surrounds the city. Analyzing history, the entire industry History, you draw conclusions and find directions. This is good. We have done Youku. How about us? Because the world does not need a second Youku. Entrepreneurship is development. I come out today and assume that I am lucky enough to get rid of Baidu and become Baidu. Is it useful? It is not useful. The wealth of the entire society has not increased, and productivity has not improved. It is just grabbing other people's meat and eating it yourself. You can only do it if there is no one in the society, instead of grabbing other people's things. We started a business, Diandian.com. Although we used to do community work, it is completely different. I want to create new value and I can cooperate with all design websites in China.
So everyone here should not talk about the giants that already exist in the world. Some people say that if I want to do it, there will definitely be a chance, but it is useless. If you do some useless things, when you start a business, the best talents will not come to you. If you are robbing, no matter who comes to you, the capital will not come to you. It is useless to be a second QQ, so the failure rate is very high. , so determine the direction.
The second is the team. There are several issues. The first issue is technical issues. The team’s technology. If you are lucky enough to have 10 million users, or lucky enough to be 100 million users, the team can sustain it. If your product can guarantee excellence, , it is very good to be able to guarantee it. If the product is good but the technology cannot produce it, it will often not work for several months. Technology must be able to withstand users. Some large companies have no problem. When it comes to me, I find that many people are not capable enough and need a team. There is also market power, so you must be able to do well and have sufficient market power.
Business model, making money, making your hands weak are also abilities. Google doesn't follow Yahoo's model, it engages in search advertising, and makes money on its own. When Facebook comes out, you can’t make money by lying down. You have to make money with your eyes closed. Surpass Google, surpass Yahoo, do it yourself, and surpass you. The business model is very powerful.
There is another small question. Some people say, what should I do if Tencent does this? What should I do if Sina does this? Some entrepreneurs often say, Tencent does this, so I fail. If Tencent doesn’t do it, I will succeed. Why should we criticize entrepreneurs? Because Tencent is also innocent. They are defensive and have never attacked you. Jack Ma is very powerful, doing Taobao. Youku is doing very well, and Tencent is also doing it but it has not surpassed it. Let’s look at the positive aspects, who is successful, and Jack Ma’s Taobao. Of course, some people say that if you make a product and then do it for a few years, you will find that Tencent has used it for a few months. His time was better than his product, but he didn’t do it well, and his technology didn’t solve it. Tencent gave you two to three years and only developed 20,000 users. You didn't do well. Why? The market didn't do well. Taobao, Baidu, and Youku have grown up in a few years. Because of their good technical products, many people don’t say that if you spend three years to build a product that is not as good as Tencent’s half a year, you can only blame yourself. I suggest everyone go to Tencent to learn from it. Two years, learn how others do it, start your own business, and the market will give you enough refinement. Ten million users is a lot in absolute terms. If the market gives you 10 million users, your commercial value is very huge. But if you think about it, 10 million users would be a conservative 400 million Internet users. What is the percentage? 2.5%, 10 million users. It only accounts for 2.5%. I didn’t grab you, and you didn’t do a good job. In the past, I only had 100,000 users, which is equivalent to 2.5 out of 10,000 users.
Entrepreneurs must have a team. Many times, failure is a team problem. There is a saying that you kill yourself yourself and it has nothing to do with others. I have also participated in very fierce market competition in the past. We did not destroy others but we destroyed ourselves.
The market for capital is very good now. It’s very hard for entrepreneurs to get a lot of money, so I think we should pay attention to it. Your VC, including what I said yesterday, when I started my business, many people invested in me, and the conditions were very good. I only chose one company. I have my own criteria for judging, because I think VC, your angel and VC In the future, you will be accompanied by your loved ones and your family for a long distance. Everything will be prosperous with your family. You must have the same values to go far. That’s why I chose VC whose values are the same as mine. I want to change the world, and so do you. It’s easy to applaud. Values are very important, just like finding someone to marry, don't care about beauty, have a good family, and have the same values, you will go far, so I think VCs have capital. Second, capital is also very cruel, including my recent rumors about Diandian.com. From the outside, it seems to be very good, but I am different from the inside. I have calculated that Diandian.com must do better. I have calculated the next three years. It takes hundreds of millions of dollars in four years. Today, if Qingbo is successful, it is extremely competitive and has a threshold of 100 million U.S. dollars. Therefore, if your team has not solved the capital problem, you must not start a business. Many people have opportunities. Youku makes a lot of videos, and its great ability is its financing ability.
So I started as soon as I had no problem with my technology. I needed capital to solve it, and I also calculated whether I had the ability to raise the price if the castle was built solidly and the moat was high. But I am Qingbo, and I will use Qingbo in the future to make this market. Think about it. So you have to do the calculations. This is a big thing. Calculate how much everyone will spend.
Finally, let’s talk about doing the right thing at the right time. We have a lot of entrepreneurship books and entrepreneurship consultants. Why are there no entrepreneurial successes? After reading it, there is no problem. Starting a business is like cooking. I tell you what to put in and how much to put in. I will also cook, five The star-rated hotel cooked the food at the same time as me, but no one ate what I cooked. The color and aroma were good, and they knew how to cook, which means doing the right thing at the right time. My order may be different, or the time may be too long or too short. Now, consider the importance of starting a business and its contribution to Chinese entrepreneurs. Rhythm determines the heat, just like cooking. If you cook well, you may not be able to cook well.
There are several stages in the rhythm of doing things. How to get the first 100,000 users, how to get the second 1 million users, how to get the third 10 million users, and how to get the fourth 100 million users. First get the money, How much does it cost to have 100,000 users? Natural growth. At most, we can do terminals and cooperate. This is not good. I have no choice. It is best to produce quietly, pay attention to your reputation, and grow up slowly. If the product is not good, don’t It’s harmful to people. The product must be good and have 100,000 users. Kaixin.com, no one knew about it and no one was promoting it, it just started and it had 100,000 users and a few products. Before 100,000 users, it was a product. 100,000 to 100 yuan is relatively hot, and the cost of building a server, etc., is in the millions of dollars and so on. At the same time, we need to build a technical architecture. Before 100,000 users, the simpler the better, and try to do some public relations. We didn’t do anything. Diandian.com has more than 100,000 registered users. We may have more than 1 million users before the end of May. Today’s habits have been awakened. 1 million to 10 million. This is more difficult. Many communities in China have done it, and they are all around 1 million. Why? So at this time, diversify and become completely vertical. Dig your trench deeper and wider, and the price will rise. a little. Just like when our campus network was built in Beijing first, and then in other cities, we first built the top 100 network, and then in all universities. Don’t dig deeper, but also dig wider. As long as it is wider, it will be deeper. So sometimes we have traditional things to guide us. 10 million to 100 million, the technical problems are solved, and there is basically no problem. From a few million to 10 million, to 100 million, and finally make money.
So it’s easy to say it’s easy, but it’s hard to say it’s hard. I’m also a chef today, and I’m also learning to cook. Like everyone else, I told you the recipe today, but you can learn the cooking methods by yourself. Maybe you can cook very well, but others can’t. , the seasonings are the same, but the heat is different.
Let’s take a look at the direction, team, capital, and rhythm. Starting a business is risky. My experience in the past is that although I have not been in business for a long time, the competition in China is very cruel and it is really not easy to start a business in China. We are often criticized for copying the American model. The Communist Party of China is the Communist Party copied to China. Mao Zedong encircled the cities from the countryside. I think Baidu is very powerful. It is very localized and can be used by thousands of households. It is very difficult. I am the same today. As an entrepreneur, our Qingbo needs to be used by many people, so we need to grow and criticize. The second grievance is competition. Competition is cruel and disorderly. They attack each other. They attacked each other when they were young. The same goes for big Chinese companies. I just said good things about big companies. Big companies are greedy and do nothing. This will also cause costs. Very high. Third, there are fewer entrepreneurs in China now, much less than in 2003. The employees in 2003 were very simple. Beijing does not want them. Let’s not talk about this issue. Many outstanding college students today are working as civil servants. They have no Beijing hukou. People with a Beijing household registration cannot buy cars or houses. Starting a business is actually much more difficult than before. Being an entrepreneur today is different from the past. Everyone can raise money, so the competition is even more brutal.
Today, if something is done on an extremely large scale, the cost is extremely high, and the river is extremely deep and wide, then it can be sustainable. Otherwise, it will be short-lived. So I think entrepreneurship is like this, you need to be pessimistic and optimistic at the same time, and be ready with both hands.
